Treating AI transformation as the installation of agent tools leads to expensive confusion. The meaningful change is in how work is sequenced, where judgment happens, how people collaborate, and who remains accountable.

A capable system can draft, search, classify, summarize, or execute constrained tasks. That does not remove the need for domain expertise. It changes the moments where expertise is most valuable: setting the task, reviewing evidence, handling exceptions, and improving the process.

Start with a workflow, not a tool list. Make the current handoffs visible, redesign them with clear controls, and define what people must still decide. Technology matters, but the transformation is organizational before it is architectural.
